   WHAT YOU NEED TO DO (3 Steps)

STEP 1: Open Your HuggingFace Space

1. Go to your Space in browser
2. Click "Files" tab
3. Click "app.py" 
4. Click "Edit" (pencil icon)

STEP 2: Replace the File Content
─────────────────────────────────
1. Select ALL content in the editor (Ctrl+A)
2. Delete it (Delete key)
3. Open this file on your machine:
   /home/john/TranscriptorEnhanced/app.py
4. Copy ALL content (Ctrl+A, Ctrl+C)
5. Paste into HF editor (Ctrl+V)
6. Click "Commit changes to main"

STEP 3: Wait and Verify

1. Wait 2-3 minutes for Space to rebuild
2. Check Logs tab
3. Look for: "🚀 Forcing HF API mode"
4. Look for: "USE_HF_API: True"
5. Test with a transcript

In Logs (startup):
    🚀 Forcing HF API mode for HuggingFace Spaces deployment...
    ✅ HuggingFace token detected
    🚀 TranscriptorAI Enterprise - LLM Backend: hf_api
    🔧 USE_HF_API: True

When processing:
    INFO: Calling HF API: microsoft/Phi-3-mini-4k-instruct
    (NOT "Generating with local model")

Results:
    ✅ Quality Score: 0.70-1.00 (not 0.00)
    ✅ No timeout errors
    ✅ Fast processing (5-15 seconds per chunk)

   IMPORTANT REMINDERS
───────────────────────────────────────────────────────────────────────

1. Your HUGGINGFACE_TOKEN must be set in Space Settings → Repository secrets
   Get token from: https://huggingface.co/settings/tokens

2. Make sure you copy the ENTIRE file (it's 987 lines)

3. Don't worry about indentation - the file is already perfectly formatted

4. After uploading, give it 2-3 minutes to rebuild before testing

   IF IT DOESN'T WORK

Check these in your Space's Logs:

❌ If you see "LLM Backend: local" 
   → File didn't upload correctly, try again

❌ If you see "USE_HF_API: False"
   → File didn't upload correctly, try again

❌ If you see "HUGGINGFACE_TOKEN not set"
   → Add token in Space Settings → Repository secrets

❌ If you see "Generating with local model"
   → File didn't upload correctly OR Space needs Factory reboot
